Most teams using Figma have the same experience. Designs look right in the file. The implementation looks almost right in the browser. Nobody can quite explain the gap, but everyone knows it's there, and everyone spends time every sprint trying to close it.
The frustrating part is that the gap rarely comes from lack of effort or skill. It comes from a structural mismatch between how designers work in Figma and how developers work in code. That mismatch produces predictable problems, and most of them are fixable.

Designs aren't built from components
Figma supports components: reusable, structured design elements that map to the components developers build in code. When designers use components consistently, developers can see exactly what element they're looking at, what variants exist, and what properties are configurable.
When designers build designs by copy-pasting frames, detaching components, or drawing elements from scratch, developers lose that structure. They have to interpret the design visually and make judgment calls about what to implement. Those judgment calls introduce inconsistency.
Tokens aren't connected to code
Design tokens are the named values that define a visual system: the specific color for a primary button, the spacing between a label and its input, the border radius on a card. In Figma, you can define them as variables or styles. In code, you can define them as CSS custom properties, Sass variables, or JavaScript constants.
When tokens in Figma don't match tokens in code, a color that looks correct in the design file renders slightly differently in the browser. A spacing value that feels right visually is implemented as a hard-coded pixel value that doesn't scale. Over time, these small divergences accumulate into a system that's hard to maintain.
Specs are incomplete or ambiguous
Figma shows what something looks like at rest. It doesn't automatically communicate what happens on hover, on focus, on error, when content is longer than expected, or when users view the interface at a different screen size. Developers who don't know what a component should do in these states make their own decisions, and those decisions vary.
Feedback loops are slow
When a developer implements a design and the result doesn't match, the review process often takes days. By the time feedback arrives, the developer has moved on to other work. Fixing it requires context-switching back. Multiply this across a sprint and the overhead becomes significant.
What designers can do
Build with components, not copies
Every element in your Figma file that corresponds to a component in the codebase should use the Figma component, not a detached copy or a manually drawn equivalent. This creates a direct, traceable connection between the design and the implementation.
If a component doesn't exist in Figma yet, create it before using it. The extra time spent upfront saves multiple rounds of implementation ambiguity later.
Define and use variables for tokens
Figma Variables allow you to define named values for colors, spacing, typography, and other design properties. When you apply a color using a variable called color/brand/primary rather than a raw hex value, developers can see the token name in Figma's Inspect panel and match it directly to its equivalent in code.
Set up your variables to mirror the token naming conventions your development team uses. If the codebase uses --color-brand-primary as a CSS custom property, your Figma variable should use the same name or a clearly mapped equivalent.
Document states and edge cases explicitly
For every component, add frames or sections in the Figma file that show:
- Default, hover, focus, active, and disabled states
- Error and validation states for form inputs
- Empty states and loading states
- Behavior at minimum and maximum content lengths
- Responsive behavior at key breakpoints
These don't need to be elaborate. A simple annotated frame for each state is enough to remove ambiguity. Developers shouldn't have to guess what a focused button looks like, and they shouldn't have to ask.
Write annotations directly in the file
Use Figma's annotation tools or a plugin like Redline to add spacing values, interaction notes, and behavioral guidance directly to the design file. Annotations that live alongside the design are more likely to be seen and used than documentation maintained in a separate document.
What developers can do
Use Figma's inspect panel as a starting point, not a final answer
The Inspect panel in Figma surfaces CSS values, spacing measurements, and color values for any selected element. It's a useful starting point, but it reflects the design file's current state, not necessarily the correct implementation.
Cross-reference what you see in the Inspect panel against the component in your codebase. If the design uses a token name, find that token in the codebase and use it. If the design shows a raw value, check whether a corresponding token exists before hard-coding the value.
Set up Figma Code Connect

What teams can do together
Align on a shared token vocabulary
The single most effective improvement most teams can make is establishing a shared token naming convention that both Figma and the codebase use. This doesn't require a large project. It requires a conversation.
Agree on naming patterns for colors, spacing, typography, and radius values. Document them somewhere both designers and developers can find. Apply them consistently in both Figma variables and code.
Once tokens are shared, a designer can hand off a design that references spacing/4 and a developer can implement it by using the --spacing-4 custom property, with confidence that they're using the same value.
Review designs together before development starts
A short design review at the start of a sprint, before development starts, surfaces ambiguities while they're still cheap to resolve. Designers walk through the design, developers ask questions about states and edge cases, and the team agrees on implementation details.
This doesn't need to be a formal process. Fifteen minutes at the start of a sprint with the right people present prevents hours of back-and-forth during and after implementation.
Create a living handoff guide
Document the conventions your team has agreed on: how components are named in Figma and in code, which tokens exist and what they represent, how states are communicated in the design file, and how to raise implementation questions.
A shared document that both designers and developers maintain and update is more useful than a style guide that no one keeps current. It doesn't have to be comprehensive on day one. It grows as the team encounters and resolves ambiguities.
